The Restructuring Is Already Underway
The CFOs are running scenario models from agents, the CTO managing a fleet of coding agents alongside engineers, the CRO rebuilding the sales motion around AI SDRs and intent signals that did not exist 18 months ago. Customer success is being reworked around orchestration, not just relationships. The CMO seat is in the same churn.

Source: CNBC - 'Block, Dorsey & the AI jobs debate.' Note: Block Inc stock surged +19.68% on the day the layoffs were announced - Wall Street rewarded the cuts, regardless of whether AI was the real driver.
The Layoff Narrative Is a Distraction
Block cut ~40% of staff citing AI. Crypto.com cut 12%. Disney did marketing-specific layoffs. Then Sam Altman said the quiet part out loud at BlackRock's Infrastructure Summit: "Almost every company that does layoffs is blaming AI, whether or not it really is about AI."
MIT researchers have a name for it now: AI washing.
The Real Causes
What looks like an AI story is often something much more ordinary happening underneath: overhiring during the ZIRP years, budget pressure, stalled growth stories, and an earnings-call narrative that makes the cuts easier to explain. AI becomes the convenient cover.
Layoffs make headlines. Role redesign changes companies. What is actually happening to the CMO seat has nothing to do with layoffs. The operating requirements of the business have changed, and the role is being reorganised to match.
The Data Speaks Before Your Inbox Does
The numbers moved faster than I expected. Went through this Forrester Study and the numbers are alarming.
3.9 years - CMO Tenure | 31% Enterprise do not have CMO |
Forrester: The average CMO tenure is now just 3.9 years, down from 4.1 years |
Only 49% hold the title | 1 in 5 |
Forrester: only 49% of Fortune 500 top marketers hold the CMO title, down from 55% a year ago. | Forrester: One in five Fortune 500 companies changed marketing leadership in the past 12 months. |
The 98% vs 30% Gap
Gartner's May, 2026 survey of 402 CMOs: 98% say they are using AI inside their function. Only 30% can actually scale it. The gap between 98% and 30% is where the role is being rewritten.
GM hired Norm de Greve as CMO in July 2023. In November 2025 they moved him into a newly created Chief Growth Officer seat. In May 2026 he announced he was leaving the company entirely.
The board is not punishing marketing. The board is punishing a role profile that does not match the operating reality of the business in 2026.
The Old Job vs. New Job
For most of the last decade, the CMO job was a translation job.
Translate brand into demand generation, translate demand to pipeline generation, translate pipeline into revenue outcomes and translate revenue into a story the board could approve.
Communication, alignment, budget management and political acuity - those were the skills that mattered. The CMO who could navigate the org, defend the budget, and tell a clean story under pressure made it. The one who couldn't, didn't.sure, you stayed in the seat. If you couldn't, you didn't.
Those skills still matter. They are not enough anymore. The job stopped being translation. The job became infrastructure.
The Operating Reality Has Shifted
Gartner forecasts 40% of enterprise applications will run task-specific AI agents by the end of this year. That number was under 5% in 2025. Your team is about to run dozens of those agents.
What Your Funnel Is Becoming
- Buyer agents are already filling forms and downloading content before any human raises a hand
- Your funnel is turning into a context graph
-Your dashboard is becoming a system of decisions made
This is the new operating requirement. The role has to be rebuilt for it. The board already knows this. The question is whether you do.
The New CMO Operating System
The next CMO has to be operationally fluent in three things her predecessor was not expected to know.

Infrastructure Literacy | Semantic Discipline | Agent Orchestration Thinking |
The next CMO doesn't need to code. But she does need to understand enough architecture to know when her stack is creating growth problems disguised as marketing problems. | Most AI failures aren't model failures. They're definition failures. If Sales, Marketing and Customer Success all mean something different when they say "qualified," your agents simply automate confusion faster. | Your next team member won't be human. Neither will the one after that. The emerging management challenge isn't headcount. It's orchestration. |
Three Questions That Reveal Whether a CMO Is Built for 2026
If someone is searching for a CMO today, stop asking the potential hire about their best campaign. Ask them these three questions instead:
How do you decide what to stop doing?
The CMO who can only add programmes, never subtract, will not survive the next 18 months. Subtraction is the new strategy.
What's the worst piece of attribution maths you've ever defended in a board meeting?
The honest answer reveals whether they understand the difference between measuring and pretending to measure.
When you walked into your last role, what infrastructure did you wish was already there?
The candidate who answers "better data" is still in the dashboard era. The one who answers in terms of unified context, semantic clarity, and agent-ready signal is operating in the next one.

If you are sitting in the role today, ask yourself the same three questions.
The honesty of your answers will tell you whether you are the CMO who is rewriting the role, or the one whose function is being rewritten without you.
End Notes
The CMO job is being rewritten. The only question is whether you write it yourself, or whether the board writes it without you.
P.S. If your role description still reads like the 2022 playbook and you can feel the gap, write back. At RevSure we work with CMOs whose boards have started asking the infrastructure questions, and we help them answer at the layer of context, not campaigns. [email protected]
